Every company has someone who “knows how to order things.” In our shop, that’s me. I’m the administrative buyer for a manufacturing facility with about thirty employees. I took over the role in 2020, and I now manage close to six figures in annual purchasing across roughly ten vendor accounts—maybe sixty or eighty order cycles a year. Nobody warned me that a big slice of that budget would end up being PPE.
But when the maintenance crew needs gloves, the machine shop needs hearing protection, and the welder needs a new helmet, the requests land on my desk. Most people assume the hard part is choosing a reputable brand. After a few years of buying this stuff, I can tell you that’s the easy part. The hard part is fit.
Gloves were where I learned the hard way
Ask someone who spends their day cleaning parts or wiping down equipment what they care about in a glove, and they’ll usually say: good grip, no powder, and no holes after forty-five minutes. I had basically bought one size for the whole group because I never bothered to ask.
It wasn’t just wasted money. Gloves that are too small tear at the fingertips and make hands cramp. Gloves that are too big reduce dexterity and can catch on parts. In both cases, people stop wearing them, which makes the purchase pointless. That’s the part I didn’t understand at first—sizing is not a comfort feature. Sizing is what makes the glove work as protection in the first place.
Hearing protection is a different kind of fit puzzle
That experience should have slowed me down, but the hearing protection request came next and I nearly repeated the mistake. We do enough grinding and machining work that hearing protection is required in certain bays. For a while, we bought foam earplugs by the case—cheap, disposable, hassle-free. That worked for some people. But a few workers said they wanted over-ear muffs, especially the ones who need to take their earplugs out every time someone asks them a question.
Walker hearing protection kept coming up whenever I searched for muffs. Walker’s is a brand best known in shooting sports, but their electronic muffs show up in workshop conversations too, because you can hear regular speech and machine sounds through the muffs while loud noises get compressed. For a busy floor, that’s genuinely useful. What I didn’t appreciate right away is that “one size fits most” doesn’t account for head shape, glasses, hats, or where the headband sits above your ears. The clamp pressure is what you can’t see in a product photo. One of our guys wore the pair I bought for an afternoon and came back with a headache because the headband sat right on a pressure point.
The noise rating matters too, obviously. But the rating only holds up when the muff seals evenly around the ear. A muff that doesn’t fit your head properly won’t give you the protection printed on the box, no matter how good the brand is.
For what it’s worth, we now keep several styles available instead of one “standard” hearing protector. That sounds wasteful, but it’s less wasteful than buying a case of something people avoid. The same logic applies to gloves and helmets.
A welding helmet made the pattern obvious
Sometime around then, our lead welder asked for a Lincoln welding helmet. He’d used an old fixed-shade hood for years, and an auto-darkening lens was the obvious upgrade. A welding helmet needs to sit at the right depth for the wearer’s head, and it has to work with whatever else the person is wearing—safety glasses, a respirator, a cap. The best lens in the industry won’t help if the helmet slides forward every time the welder tips his head down. Our welder tried two different models before he found one that didn’t put pressure on his temples. He did end up with the Lincoln, but only because it fit him. Not because of the logo on the shell.
A strange search query made the point click
I probably should have figured this out on my own, but it took a search phrase that made me stop and squint: “is body armor good for kids.” It showed up in our site analytics one day. Body armor is well outside the safety products I buy, and I’m not going to pretend to be a ballistics expert. But I know enough about protective equipment to say this: if armor doesn’t fit the person wearing it, it stops being protection. If a plate shifts when the person moves, if the vest is sized for an adult torso, if it’s too heavy for a kid’s frame, then it isn’t doing the job.
I’m not going to answer that question with a simple yes or no, because it deserves a real conversation with someone who fits armor professionally. But that query stayed with me because it’s the same question I should have asked about the gloves: “good” compared to what, for which body, in which scenario? People type a product name into a search engine and want a simple answer. Most of the time, the honest answer depends on who’s wearing it.
That’s why I’ve started saving the manufacturer’s fit guides in our purchasing folder. If I can’t point to a sizing chart and show that I matched it to the actual person, I haven’t really finished the job.
What I do differently now
If you ended up in the same accidental safety-buyer role I did, here is the short version of what I wish someone had told me at the beginning. It’s not a complete safety program. It’s just the part that purchasing people like me tend to skip.
- Order trial sizes before you commit to a bulk order. Most PPE is cheap enough that a few sample sizes cost less than the return shipping on a full case.

- Keep a size mix, not a default size. When I order the KC300 now, I don’t type “large” and forget it. I order the counts per size and label the bins.
Fit isn’t a detail. It’s the difference between equipment that gets worn and equipment that sits in a cabinet until somebody throws it out. The cheapest pair that fits properly beats a premium product that doesn’t. A comfortable muff protects more ears than a high-rated one that causes headaches. And if I’m ever in doubt, I ask the person who will wear it. They already knew what I had to learn the hard way: sizing is a safety feature.
